The goal of this intervention is to implement tools and an analysis method for the current product portfolio in order to identify underperforming products and make decisions in a proactive manner. The proposed methodology aims to develop tools to better structure the analysis of products and facilitate decision making with an approach that can be reused in the future.
Objectives
- Transfer knowledge in product life cycle management.
- Identify underperforming products to be withdrawn.

Intervention Methodology
Four phases, from assessing the existing tools to supporting the implementation of the decisions. Most of the work is done remotely; only the portfolio review and the analysis support take place on site.

Phase 1 — Preparation (Weeks 1–4)
Evaluate current product life cycle management with reference to
- Tools used for product management
- Available data
- Criteria used for the withdrawal of products in decline
- Links to innovation management and new product introduction
Prepare the tools and the objectives
- Define specific withdrawal goals and criteria
- Develop / adapt Excel tools in collaboration with the team
- Agree on a format for the presentation of analyses and recommendations
- Evaluate the need to use a software
- Validate the developed tool with a product category
Phase Subtotal$5,000
Phase 2 — Analysis (Weeks 5–8)
Support the team in producing analysis documents
- Consolidate data, generate graphs and create a summary page per product family, including status in the life cycle
- Breakdown of sales and product margins by variant
- The evolution of sales and margins in order to know the trend
Coach two (2) product managers
- Prepare their first portfolio review, notably on the decisions to be made

- Plan the portfolio review
- Prepare and send documents to participants
- Facilitate the portfolio review and write the minutes of the meeting
